How to Switch from DTC to Marketplace: A Step-by-Step Guide
Rising customer acquisition costs make DTC-only strategies risky. Learn how to expand to marketplaces like Amazon and Walmart while maintaining brand control and diversifying revenue streams.
Introduction: The DTC Evolution
Direct-to-Consumer (DTC) has been the backbone of many eCommerce brands, offering control over branding, customer relationships, and profit margins. But as customer acquisition costs rise and competition intensifies, many brands are realizing that selling only through their DTC website limits growth potential.
This is where marketplaces come in. Platforms like Amazon, Walmart, eBay, Etsy, and international marketplaces attract millions of daily shoppers ready to buy. Transitioning—or adding—marketplaces to your strategy can open new sales channels, boost visibility, and diversify revenue streams.
In this article, we'll explore why and how to switch from DTC to marketplace sales, including step-by-step guidance and tips for long-term success.
Why Consider Switching from DTC to Marketplace?
Massive Customer Reach
Marketplaces already have millions of active customers who are browsing and ready to purchase. Instead of spending heavily on ads to bring customers to your DTC site, you gain access to built-in traffic.
Faster Trust Building
Marketplaces come with established credibility. A new shopper may hesitate on your website but feel more comfortable buying from your brand on Amazon or Walmart.
Diversification of Sales Channels
Relying solely on your DTC store can be risky. Marketplaces provide a second channel, reducing dependency on one revenue source.
Global Expansion Opportunities
Many marketplaces (like Amazon or eBay) allow you to sell internationally with minimal setup, helping you test global demand without building separate DTC websites.
Challenges of Moving from DTC to Marketplace
Before diving in, it's important to be realistic:
- Lower Margins: Marketplaces charge referral and fulfillment fees
- Brand Control: Marketplaces own the customer relationship, limiting direct interaction
- Competition: You'll be listed alongside competitors (often at lower prices)
The key is to balance DTC and marketplace strategies—using both effectively.
Step-by-Step Guide to Switching from DTC to Marketplace
1. Choose the Right Marketplace
Not all marketplaces are equal. Select based on your product category and target audience:
- Amazon: Best for mass-market, fast-moving products
- Walmart Marketplace: Growing platform with U.S. credibility
- Etsy: Perfect for handmade, creative, or niche products
- eBay: Great for refurbished, collectibles, and global buyers
- Niche Marketplaces: Platforms like Wayfair (home goods) or Chewy (pet products)
2. Understand Marketplace Requirements
Each marketplace has specific requirements for product listings, compliance, and fulfillment. For example:
- Amazon requires barcodes (UPC/EAN)
- Walmart demands fast shipping performance
- Etsy requires authenticity for handmade goods
Research these in advance to avoid delays.
3. Optimize Product Listings
Unlike your DTC website, marketplace listings rely heavily on SEO within the platform.
- Use high-quality images and videos
- Write keyword-rich titles and bullet points
- Include accurate product dimensions, materials, and features
- Collect reviews early to build trust
4. Set Up Fulfillment Strategy
You have two main choices:
- Marketplace Fulfillment (e.g., FBA for Amazon): Faster delivery, Prime eligibility, but higher fees
- Self-Fulfillment (FBM): More control, potentially higher margins, but requires strong logistics
🟢 Pro Tip: Some brands use a hybrid approach—fulfilling bestsellers via FBA while handling niche SKUs in-house.
5. Price Strategically
Pricing can make or break your marketplace success. Consider:
- Marketplace fees (usually 8–20%)
- Competitive pricing against similar products
- Dynamic repricing tools to stay competitive
6. Leverage Advertising & Promotions
To stand out, invest in marketplace ads:
- Amazon Sponsored Products or Walmart Sponsored Listings
- Discounts, bundles, and coupons to drive early traction
- Seasonal promotions aligned with marketplace events (Prime Day, Black Friday, etc.)
7. Integrate with Your DTC Store
Switching to marketplaces doesn't mean abandoning DTC. Instead, integrate:
- Use inventory management tools to sync stock across channels
- Capture repeat customers by including inserts or QR codes directing buyers to your DTC store for future purchases
- Leverage marketplaces to acquire customers and DTC to retain them
🟢 Pro Tip: Use inventory management tools to sync stock across channels and avoid overselling or stockouts.
8. Track Performance and Scale
Monitor KPIs like sales velocity, Buy Box percentage, return rates, and ad spend ROI. Use this data to decide which products perform best and when to expand into more marketplaces.
Best Practices for a Smooth Transition
- Start Small: Test a few SKUs before moving your entire catalog
- Maintain Brand Consistency: Ensure your messaging, imagery, and tone match across platforms
- Stay Compliant: Keep up with marketplace rules to avoid suspensions
- Focus on Reviews: Early positive reviews drive long-term success
🟢 Pro Tip: Start with your best-performing DTC products—they're most likely to succeed on marketplaces too.
The Best of Both Worlds
Switching from DTC to marketplaces doesn't mean giving up control of your brand—it means expanding your reach. By carefully selecting marketplaces, optimizing your listings, and balancing fulfillment and pricing strategies, you can tap into new customer bases and drive growth.
The smartest brands don't choose between DTC and marketplaces—they use both. Marketplaces bring in volume and visibility, while DTC maintains brand loyalty and customer relationships. Together, they create a powerful, scalable eCommerce ecosystem.
